I need to know if it is possible to change a existing ac unit to a heat pump configuration.

No. You would have to add reversing valve, reversing valve relay, defrost board, defrost t-stat, check valves, accumulator, heat pump t-stat, refrigerant piping, bi-flow liquid line drier, wire harness, and then the evaporator and condenser coil might be the wrong size. And I'm sure I have forgotten a few components that are required.
